Why Your Virtual Assistant Isn’t Working. It’s Not the Hire. It’s the Setup.

by | Jul 17, 2026 | Blog, Virtual Assistant

If your virtual assistant is not working…
the way you hoped, you’re not alone.

You hired the VA.
You did the thing…
all the productivity people told you to do.

You imagined yourself at 10 a.m.…
calmly reviewing strategy…
finally working on the business instead of in it.

3 weeks later…
you’re answering “quick questions” at 11 p.m.…
redoing a piece of work that was technically finished…
but not the way you would have finished it…
and quietly wondering if you have somehow hired yourself…
a very polite second toddler.

Let me say something…
nobody at a VA agency is going to say out loud.

It’s probably not your VA.

It’s the setup.

The Real Reason Your Virtual Assistant Isn’t Saving You Time

Most of the advice on this topic…
comes from companies that sell VAs.

Their answer to “my VA isn’t working”…
is usually “you need a different VA, possibly from us.”

That’s not a strategy.
That’s a sales pitch.

Here is what is actually happening.

You did not hire a person into a system.
You hired a person into your head.

Everything they need to do their job…
lives in your memory…
your inbox, your calendar, your half-finished Google Docs…
and that one Loom from last September…
that you haven’t sent them yet because you’re busy.

In my world, we say it this way.

Business does not run on memory.

When the system is your brain…
every “quick question” is a withdrawal…
from the only account that funds growth, your time.

You will never feel relief.
Not because you hired wrong.
Because the architecture you hired them into is broken.

It’s not about character.
It’s about architecture.

Virtual assistant not working because the business runs on memory

3 Reasons You’re Still the Bottleneck After Hiring a VA

1. You handed off tasks. You didn’t hand off ownership.

Most entrepreneurs send their VA…
the bottom of their to-do list.

Schedule the post.
Format the doc.
Chase the invoice.

Then 2 months later they look up and realize…
they are still doing all the thinking, all the deciding…
and most of the actual work that’s eating their week.

A to-do list is a list of percolating emergencies.

Handing your VA a few of those emergencies…
doesn’t fix anything.

You’ve just added a coordination layer…
on top of the mess.

The shift is moving from “do this task”…
to “own this outcome.”

That sounds simple.
It isn’t.

Owning an outcome requires documented context…
a clear definition of done…
and the authority to make small decisions…
without checking in.

Most VA setups have none of those 3.

So the VA waits.
Or they guess.
Or they ask.

And every one of those moments…
lands right back on your plate…
and you stay the bottleneck in your own business.

2. Your business is still running on memory.

If your VA has to ask you…
the same kind of question more than twice…
what’s the password, where do I put the file…
what’s the format, who do I send it to…
that’s not a VA problem.

That’s a documentation problem.

I am not talking about a 40-page operations manual…
that nobody will ever read.

I am talking about a 5-minute Loom.
A short doc.
A checklist.

The thing that lets your VA move forward…
without pulling you back in.

We call these Super Toolkits.

A reasonable benchmark.

Every recurring piece of work in your business…
should have a 1-page reference somewhere…
your VA can find without asking.

If it doesn’t, you don’t have a system.

You have a habit you happen to be performing…
and you’ve now asked another human being…
to read your mind in order to perform it back to you.

That’s not delegation.
That’s mind-reading with a salary attached.

Kris Ward, that is not delegation, that is mind-reading with a salary attached

3. You’re managing instead of leading.

This one is corporate brain talking.

In the corporate world, when you’re good at something…
you get promoted to managing it.

You pull back from doing the work…
and start supervising other people doing the work.

That formula does not work for entrepreneurs.

Entrepreneurs do not need…
to spend more time supervising.

They need more time, full stop.

If hiring a VA has meant adding…
“checking on the VA” to your day…
you’ve made things worse, not better.

The shift is from a management model…
to a leadership model.

In a management model…
you assign work like a parent…
and inspect it like a teacher.

In a leadership model, you set the direction…
build the system…
and let a competent adult work inside it.

We use short daily Scrums for this…
where the VA owns the reporting…
and you own the decisions.

No “got a sec?” living in your inbox all day long.

That one shift alone will give most entrepreneurs…
back 5 to 10 hours a week.

Without changing anything about the VA.

3 reasons your virtual assistant is not working and the fix

What the Right Setup Actually Looks Like

3 things have to be true…
before any VA relationship…
reliably gives you your time back.

Documented context.
The recurring work in your business…
is captured somewhere outside your head.
Loom, doc, checklist, whatever fits.
Just not your memory.

Win Blocks.
Your week has protected, themed time…
for the work only you can do.
Strategy. Content. Sales conversations.
The work that actually grows the business…
not micro-decisions for somebody else’s inbox.

Slack built in.
When the next opportunity shows up…
and it will…
because the whole point of running a business…
is that there is always a next thing…
there is capacity to take it on.
Not panic. Not collapse. Capacity.

When those 3 are in place…
your VA is no longer competing with your day.

They are quietly enabling it.

A 3-Step Reset When Your Virtual Assistant Is Not Working

You probably don’t need to fire your VA.
You probably don’t need to hire a new one.

You need to fix the architecture…
they’re working inside.

Here’s the reset.

Step 1. Track your real week.
Not from memory.
In real time.
Every task, for 5 working days.

You will discover 2 uncomfortable things.

First, the work you thought your VA…
had taken off your plate…
is mostly still on yours.

Second, the work that is actually consuming your time…
isn’t on their plate at all, and never was.

Step 2. Document your top 3 recurring asks.
Pick the 3 things you find yourself answering…
fixing, or redoing most often.
Record a Loom for each.
20 minutes apiece, an hour total.

That single afternoon will save you more time…
than the last 6 months…
of “I’ll just do it myself” combined.

Step 3. Replace scattered check-ins…
with one short daily Scrum.
One short Scrum.

Your VA reports what was completed…
what’s in progress, and where they’re blocked.

You make decisions.
Then everyone gets back to the work.

No more quick questions…
taking up rent-free residence in your day.

That’s it.
3 steps.

None of them require a new hire.

All of them require you to stop running your business…
out of your head.

The Bottom Line

If your virtual assistant is not working…
or saving you time…
the temptation is to blame the VA, blame yourself…
or blame the entire concept of remote work.

None of that is the real problem.

You’re special, but you’re not unique.

The wall in front of you is the same wall…
in front of every other entrepreneur…
who has ever crossed this stage.

The job is not to grind harder.
The job is to fix the setup.

Once the architecture is right, the time comes back…
not because you’re suddenly more disciplined…
but because the system is finally doing…
what you hired it to do.

Your business should support your life, not consume it.

A VA you can’t actually lean on…
is consumption with extra steps.

FAQ

Why is my virtual assistant not working or saving me time?

Almost always because the work was assigned without the context, documentation, or ownership a VA needs to act independently. Tasks were transferred. Outcomes were not. The fix is structural, not personal.

Should I fire my VA and hire someone new?

Usually no. The same VA performs completely differently inside a documented setup with daily Scrums and clear ownership of outcomes. Fix the architecture before you change the hire.

What should I document before bringing on a VA?

Your top 3 recurring asks, your communication norms (where things live, when you respond, what gets escalated, and what doesn’t), and the definition of done for the work you’ll hand over. That’s enough to start. You can build the rest as you go.

Is this the same as Buy Back Your Time?

No. Buy Back Your Time tells you to hire. Win The Hour, Win The Day tells you what to hand over, how to document it, and how to lead the relationship so the hire actually works. One is the strategy. The other is the architecture that makes the strategy land.

How long until a properly set up VA actually saves me time?

Most entrepreneurs feel a meaningful shift within the first 2 weeks of running daily Scrums and using documented Looms. The bigger gain, the kind where you stop being the bottleneck, usually shows up around week 6, once the VA has run a full cycle of recurring work without pulling you in.
